Beyond the McKinsey Breach: A CISO’s Perspective on Agentic AI Risk

Imagine hiring an intern who never sleeps, never gets bored, and can read every internal document in your company.

They can probe thousands of system weaknesses per hour, connect dots instantly, and operate without pause.

Now imagine your adversary hires that intern first.

That’s the real lesson from the recent case where an autonomous AI agent reportedly breached McKinsey’s internal AI platform in roughly two hours during a controlled security test. This was not through some exotic “AI super‑exploit” but done by abusing a vulnerability class we have known how to prevent for decades.

SQL injection is not the headline here. The real story is what happens when discovery, exploitation, and persistence become autonomous.

Agentic AI Changes the Economics of Cyberattacks

Agentic AI fundamentally changes the economics of cyberattacks in a few important ways:

  1. Reconnaissance becomes continuous: An autonomous agent can map APIs, test prompts, probe endpoints, and chain weaknesses faster and more persistently than any human red team ever could.
  2. AI platforms become knowledge concentrators: When copilots and agents are wired into internal files, chats, tools, and workflows, they create exactly what attackers look for: a single interface into organizational knowledge. In more and more environments, the AI assistant effectively becomes the most privileged “user” in the company.
  3. Attack automation scales adversaries: One attacker equipped with agentic tooling can operate at the scale of an entire offensive team.

This matters even more in today’s geopolitical climate, where nation-states and organized cyber groups are already pursuing destruction, intellectual property theft, intelligence collection, and influence operations. Autonomous agents reduce the cost of those campaigns, while dramatically increasing their speed and reach.

The Board-Level Questions Have Changed

The real question is not whether AI can be hacked, because every system can be. The board‑level questions are more pointed: What authority have we delegated, and how quickly can we revoke it? Are we treating AI platforms like the crown jewels they are rapidly becoming?

Once AI becomes agentic, able to reason, act, and write, it stops behaving like traditional software and starts behaving like a highly privileged insider that never sleeps.

That’s the shift leadership teams need to internalize, because the risk is no longer just data loss. It is silent manipulation at scale: decisions, recommendations, and strategies subtly influenced without deploying malware or tripping traditional alarms.

In a world of rising geopolitical tension and asymmetric cyber conflict, autonomy, scale, and speed are exactly what adversaries want.

What Leaders and CISOs Need to Do Now

The practical takeaway for leaders deploying AI agents today is straightforward. If an AI agent can read, write, or act on your behalf, it must be governed like a high-risk identity, not treated as an innovative feature.

From a CISO’s perspective, that requires a few uncomfortable but necessary shifts:

  • Treat AI orchestration layers as Tier‑0 infrastructure and govern them as the organization’s crown jewels
  • Assume attackers will deploy AI agents to probe your environment continuously
  • Do not put everything your AI relies on into one bucket; separate prompts, policies, and operational data stores
  • Expand red-teaming beyond the model to include agent behavior, prompt injection, and tool abuse
  • Enforce strict least‑privilege access for AI tools

The biggest misconception right now is that AI risk is mainly about hallucinations or model safety, but that misses the point entirely. The real risk is that we are rapidly connecting AI systems to everything, while the offensive side is learning how to weaponize autonomy. 

History offers a clear pattern here. Every major computing shift, from cloud to mobile to APIs, has created a new attack surface. Agentic AI may become the largest one yet, and the organizations that recognize that early will have a decisive advantage.
